Triggered by what users do
The most effective SaaS emails are not newsletters. They are triggered by what each user has or has not done in your product: a welcome that points to the first key action, a nudge when someone stalls, a prompt to invite teammates once they see value, an upgrade message when they hit a limit.
We map your activation path, connect product events to your email platform, and build journeys that respond to behaviour. Then we measure them on activation, conversion and retention, not opens. Open rates have become unreliable anyway, as privacy features in email apps inflate them.
Signs your lifecycle marketing needs work
- Many signups never use the productUsers create an account and never reach the first moment of value.
- Trials end without a decisionNo timely reminders, offers or help as the trial expires.
- Every user gets the same emailsA fixed schedule regardless of what they have done.
- Sales chases cold leadsNo nurture for leads who are not ready yet, and no signal when they are.
- Expansion happens by accidentNo prompts for seats, upgrades or add-ons when usage justifies them.
- Churn comes as a surpriseInactive accounts are noticed only at renewal.
Journeys we build

Lead nurture
Educates leads who are not ready for sales and alerts reps when they are.
Expansion
Encourages seat growth, upgrades and add-ons based on usage.
Re-engagement
Brings back inactive users before they churn.
Product announcements
Feature launches sent to the users who will actually use them.
An example onboarding redesign
Most onboarding problems become visible as soon as you compare what users do with what the emails ask them to do.
- What we found
- The onboarding sequence promotes features in a fixed order. Product data shows the integration step is the strongest predictor of retention.
- Change
- Rebuild onboarding around the integration step, triggered by whether it is done, with help content and an offer of a setup call for larger accounts.
- Measure
- Week-one integration rate, trial-to-paid conversion and 90-day retention for new cohorts.
How a lifecycle project runs
Map activation
Which early actions predict retention and conversion, from your product data.
Connect events
Key product events sent to your email platform, with your engineers or tools like Segment.
Build journeys
Onboarding and trial journeys first, then nurture and expansion.
Test and improve
Timing, content and offers tested against cohorts.
Common lifecycle mistakes
These are the issues we find in most SaaS email programmes we audit.
- Feature tours instead of outcomes. Onboarding that lists features rather than guiding users to the result they signed up for.
- Too many emails, too early. Daily emails in the first week, regardless of what the user is doing.
- One sender for everything. Marketing, product and billing emails all from a no-reply address.
- No sales hand-off. Product-qualified accounts never flagged to sales.
- No holdout groups. No way of knowing whether a journey actually improved conversion or just correlated with it.
Common questions
Which platforms do you work with?
HubSpot, Customer.io, Braze, Intercom, Iterable, Klaviyo and Marketo, among others. We recommend switching only when your current tool cannot support behaviour-based journeys.
Do you need product data?
Yes, for the most valuable journeys. We work with your engineers, or tools like Segment, to send the key product events to your email platform.
Do you handle in-app messages too?
Yes, where your tools support them. Email and in-app messages work best planned together.
What about deliverability and compliance?
We set up authentication (SPF, DKIM and DMARC), manage list hygiene and follow anti-spam laws such as CAN-SPAM and Canada's CASL, which has strict consent rules.
How many emails should onboarding include?
As many as it takes to get users to their first moment of value, and no more. Behaviour-triggered journeys often send fewer emails than fixed schedules, because users who succeed early stop receiving nudges.
